How to turn a podcast into YouTube Shorts
A podcast episode is a 16:9 file an hour long. A Short is a vertical clip under three minutes. Turning one into the other is three decisions — which moment, which crop, which captions — and this is how to make all three quickly.
Pick a 30 to 60 second moment that makes sense with no setup, crop it to 1080 by 1920, burn captions, and upload it as its own video. YouTube treats any upload that is square or taller and under three minutes as a Short — there is no separate Shorts uploader and no checkbox. The work is in the picking and the cropping, not the publishing.
Doing it by hand is about fifteen minutes a clip. Paste the episode link into ClipPod and the moments come back already cropped and captioned.

The ones that survive being taken out of the episode. A viewer arrives mid-conversation with no idea who is talking, so the clip has to carry its own setup. Three shapes do that reliably, and thirty to sixty seconds is where most of them land:
- A complete answer. A question asked and answered inside a minute. The question is the setup, so nothing is missing.
- A claim with a reaction. One host says something the other visibly does not expect. The reaction tells a stranger what kind of show this is.
- A short story. Beginning, turn, end, told once. If it needs a fact from twenty minutes earlier, it is not a Short.
What does not travel: an in-joke, a sponsor read, a point that needs the previous answer, and anything opening on the word "so". Cut in on the first strong word, not the breath before it.
What YouTube Shorts needs from the file
| Setting | What to use |
|---|---|
| Aspect ratio | 9:16 vertical — square or taller, or it is not a Short |
| Resolution | 1080 by 1920; 1080p is the maximum YouTube accepts for a Short |
| Length | Under three minutes |
| Captions | Burned into the picture, most of the audience watches muted |
| Caption position | Out of the bottom fifth and away from the right edge, where the interface sits |
| Upload | The normal uploader; YouTube classifies it as a Short on its own |
Length, aspect and resolution are from YouTube's own Shorts help page and its October 2024 announcement of the three-minute limit, checked 22 September 2026.
Turn a podcast into YouTube Shorts in five steps
- Find the moment in the transcript rather than by scrubbing. Search for the question marks and the laughs.
- Set the boundaries on whole sentences. A clip that starts mid-word reads as broken, not as urgent.
- Crop to 9:16 around whoever is talking. A centred crop on a two-shot cuts both faces in half — see how to keep two hosts in one vertical frame.
- Burn word-timed captions and keep them off the bottom fifth.
- Upload each clip as its own video, with a title that is the moment rather than the episode number.
The part that breaks: two people talking
Most episodes are a wide two-shot, and most of the good moments are the back-and-forth. A single crop follows one person and drops the reaction, which is usually why the moment worked. The fix is a horizontal split — speaker on top, listener below, captions on the seam:
Doing it without an editor
A clip tool reads the transcript, picks the moments, crops each to 9:16 and captions it. ClipPod is ours: paste a YouTube link and the clips come back split-screen when two people share the shot and both faces read, the person talking on top; open one to see why it was picked. One monthly bar covers importing the episode, finding more and making each video, and you see what each step uses before you confirm; downloading is free. Plans start at $9 a month excluding tax, ≈ 90 clips a month; a pack is $9 one-time, ≈ 60 more clips, and never expires. Per-episode maths against the other tools is in what one episode costs, and the whole field in the nine tools compared.
Do the same clips work on TikTok and Reels?
Yes, with one change. It is the same 1080 by 1920 file, and all three platforms crowd the bottom of the frame with their own interface, so captions that are safe on Shorts are safe everywhere. Only the first second differs: TikTok rewards a clip that opens on the claim, Shorts tolerates a beat of setup. Trim a second off the front for TikTok and post the same file.
Podcast to YouTube Shorts FAQ
- How do you turn a podcast episode into a YouTube Short?
- Pick a self-contained moment of 30 to 60 seconds, crop it to 1080 by 1920, burn captions into the picture, and upload it through YouTube's normal uploader. Anything square or taller and under three minutes is classified as a Short automatically.
- How long can a YouTube Short be?
- Up to three minutes, for uploads square or taller in aspect ratio. For a talk moment, 30 to 60 seconds usually holds better than the full allowance: the length is a ceiling, not a target.
- What size should a podcast Short be?
- 1080 by 1920 pixels, which is 9:16. YouTube accepts a maximum of 1080p for Shorts, so there is nothing to gain from exporting at 4K, and a 16:9 clip is not treated as a Short however short it is.
- Do I need captions on a podcast Short?
- In practice yes. Much short-form viewing happens with the sound off, and a talk clip with no sound and no text is nothing at all. Burn them in rather than relying on the platform's auto-captions, which a viewer can switch off and whose position you do not control.
- Can I upload a whole podcast episode as a Short?
- No. An episode is far past three minutes and almost always 16:9, so it publishes as an ordinary video. Upload the episode normally and post clips from it as Shorts alongside.
- How many Shorts should one episode produce?
- However many moments actually stand alone — usually three to ten for an hour of conversation. Publishing weaker clips to hit a number trains the feed against you, so let the count follow the episode rather than a schedule.
- Do Shorts from a podcast hurt the main channel?
- Shorts and long-form views are reported separately, and a viewer who subscribes from a Short is the same subscriber. The risk is not the format — it is publishing clips that misrepresent the show and collecting an audience that never watches an episode.
- What is the fastest way to make Shorts from an episode?
- Let a clip tool read the transcript and propose the moments, then judge its picks instead of hunting for your own — an hour of scrubbing becomes a few minutes of yes or no. On ClipPod, opening a clip shows why it was chosen, and you see what each step uses before you confirm.
- Should a two-host podcast use split screen for Shorts?
- When the moment is a back-and-forth, yes. A single crop drops whoever is reacting, and the reaction is usually why it worked. Stack the two crops, speaker on top, captions on the seam.
